How to Benchmark AI Search Visibility for a Seed to Series B AI Startup

Quick answer

Here is how to benchmark AI search visibility at a seed to Series B AI startup. Compare yourself with a fixed set of peers your buyers actually shortlist, on a frozen prompt set run several times per engine. Track mention rate, share of voice, citation source mix, sentiment and AI referral traffic monthly, and judge the gap to the median peer, because no reliable published benchmark exists for startups at your stage.

Key takeaways

  • No reliable published AI visibility benchmark exists by funding stage; enterprise reports such as Conductor's describe very different sites.
  • Choose peers a buyer would shortlist today, not only the leader, because ChatGPT named 2.37 brands per query in BrightEdge's data and a young product often reads zero beside the leader on broad prompts.
  • Benchmark mention rate, share of voice, citation source mix, sentiment and AI referral traffic, plus Google's and Bing's own AI reports.
  • Single answers vary widely, but SparkToro's 2,961-run study suggested that presence across many runs is probably a reasonable measure to compare.
  • Run the prompt set at least monthly and call a change real only when it repeats across consecutive cycles.

How to benchmark AI search visibility at a seed to Series B AI startup comes down to comparing yourself with the right peers, on a fixed set of prompts, often enough to see a trend through the noise. The number on its own means little; the gap between you and the companies buyers weigh you against is the benchmark. If you're a founder or growth lead who has a first set of AI visibility numbers and wants to know whether they are good, this is the method: who to compare against at each stage, what to compare, how much variation to expect and how often to re-measure. If you still need the measurement framework itself, start with how to measure AI search visibility for a SaaS company.

Is there a published AI visibility benchmark for seed to Series B startups?

No. We have not seen a reliable published benchmark for mention rate, share of voice or citations by funding stage. The large public benchmarks describe enterprise websites, and their figures should not be used as targets for a startup.

The most cited example is Conductor's 2026 AEO / GEO Benchmarks Report. It analyzed 13,770 domains cited against 3.5 million prompts between May and September 2025, with traffic figures drawn from 1,215 of Conductor's enterprise customer domains. It found AI referrals made up 1.08% of website traffic on average, and ChatGPT sent 87.4% of that AI referral traffic.

Useful context, but the wrong yardstick for you. Those are enterprise sites with years of brand demand, where AI referrals are a share of large organic and direct traffic. A seed-stage startup with little traffic can show a higher or lower share for reasons that have nothing to do with AI visibility. Use enterprise reports to see which engines send traffic in your industry, and build your own benchmark against peers.

Which peers should you benchmark against at seed, Series A and Series B?

Pick the companies a buyer would actually shortlist against you today, then widen the set as you grow. Keep it to brands you can realistically sit beside, because AI answers name few brands: BrightEdge's August 2025 analysis found ChatGPT named 2.37 brands per query on average, Google AI Overviews 6.02 and Google AI Mode 1.59. On broad category prompts those few slots usually go to leaders, so a seed-stage tool measured only against the leader reads zero next to a full score, which tells you nothing about progress.

A starting competitor set and prompt focus by stage
StageWho to benchmark againstPrompt set focusWhy
SeedThree to five direct peers at a similar stage, plus one category leader as a ceilingUse-case and problem prompts in your niche, plus your brand nameYou are winning a niche first; leader-only comparisons read as zero
Series ADirect peers plus the two or three leaders buyers name on sales callsCategory shortlist, comparison and alternatives promptsYou now compete on the category's main shortlist prompts
Series BThe full category shortlist, plus adjacent incumbents adding your featureAll of the above, split by segment, region and use caseVisibility gaps differ by segment, and incumbents enter AI answers through brand strength

These ranges are our working method, not a published standard. Crowded categories need extra care. SparkToro and Gumshoe's January 2026 research suggested answer consistency depends largely on how many plausible brands an engine can choose from: prompts about cloud providers for SaaS startups, a small field, produced far more consistent lists than prompts about recently published science fiction novels. If your AI tool competes in a crowded category, expect wider swings and plan more runs before you treat a difference as real.

Which prompts belong in a benchmark prompt set?

The prompts buyers use at each stage of choosing a tool, frozen so every cycle measures the same thing. Group them by intent, such as shortlist, comparison, alternatives, problem and brand, so you can benchmark each group separately; a startup is often competitive on problem prompts long before it appears on category shortlists. When you add or retire prompts, keep the old set running for one cycle so the change in method does not look like a change in visibility. The detail of writing prompts is in share of voice in AI search.

Which metrics should an AI startup benchmark against peers?

Benchmark five metrics against peers: mention rate, share of voice, citation source mix, sentiment and accuracy, and AI referral traffic. Add the first-party reports Google and Microsoft now offer, which cover only their own surfaces but cost nothing.

Metrics to benchmark and how to read them against peers
MetricWhat it isHow to read it against peersWhere the data comes from
Mention rateShare of runs in which an engine names you for a prompt groupYour rate against the median peer, per engine and prompt groupManual runs or a tracking tool
Share of voiceYour mentions as a share of all tracked brands' mentionsRank within the set and the gap to the brand above youSame runs, all brands counted
Citation source mixWhich page types are cited when peers are named: lists, reviews, publishers, vendor pagesSources that name peers but not you are the gap listCited URLs saved per run
Sentiment and accuracyWhether answers describe you correctly and favourablyErrors you have that peers don't, such as outdated pricingReading the answers
AI referral trafficSessions and signups from AI assistantsYour trend against your own baseline; peers' traffic is not visibleGA4 or your analytics tool
Google AI impressionsHow often your URLs appear in Google AI Overviews and Google AI ModeYour trend only; no competitor viewSearch Console generative AI reports
Bing citation shareYour share of all citations shown for a grounding queryShare against every cited site for that query, not named rivalsBing Webmaster Tools AI Performance report

The first-party reports are recent. Google's Search Console generative AI reports, announced in June 2026 and rolled out to all sites on August 31, 2026, show impressions, pages, countries, devices and dates for generative AI features. Microsoft's June 2026 update to Bing Webmaster Tools added citation share, defined as your citations as a percentage of all citations shown across all sites for the same grounding query, plus period comparison and intent labels, covering Copilot, Bing and select partner AI experiences. Neither shows a named competitor, so they benchmark you against your own past. Setting up the traffic line is covered in how to track AI search referral traffic in GA4.

How much do AI answers vary between runs and months?

A lot at the level of one prompt, much less in aggregate. That is the most important fact for benchmarking, because it decides how many runs you need and which changes deserve a reaction.

  • Lists rarely repeat. In SparkToro's study, 600 volunteers ran 12 prompts 2,961 times through ChatGPT, Claude and Google's AI, and there was less than a 1 in 100 chance that ChatGPT or Google's AI would give the same list of brands twice in 100 runs.
  • Presence is steadier than position. In the same study, City of Hope appeared in 69 of 71 ChatGPT answers to a cancer care prompt but was the first mention in only 25. SparkToro concluded that visibility across many runs is probably a reasonable metric, while rank within one answer is not, and suggested at least 60 to 100 runs of a prompt to see an engine's full set of recommendations.
  • Cited domains turn over monthly. Profound's July 2025 study of about 80,000 prompts per platform found the share of domains cited in July but not in June was 54.1% for ChatGPT, 40.5% for Perplexity, 59.3% for Google AI Overviews and 53.4% for Copilot.
  • Google AI Mode keeps a small stable core; ChatGPT barely does. SISTRIX's May 2026 study of 82,619 prompts over 17 weeks found 86.5% of Google AI Mode prompts had a stable core of one to five domains, while 89% of the remaining domains rotated each week; for ChatGPT search the median prompt had no domain present in all 17 weeks.
  • Totals move slowly. BrightEdge's week-over-week check in February 2026 across ChatGPT, Perplexity, Gemini, Google AI Overviews and Google AI Mode found 96.8% of cited domains and 97.2% of mentioned brands showed no change.

The studies measure different things, which is why they look contradictory. Profound and SISTRIX tracked which domains appeared for the same prompt over time, while BrightEdge looked at domains and brands across its whole tracked set from one week to the next. For a benchmark, the lesson is to report aggregates over many prompts and runs, and to treat a single prompt's change as noise until it repeats.

How to benchmark AI search visibility results against peers

Read the gap and its direction, not the level. Four rules keep the reading honest, and they follow from the variability data above.

Reading an AI visibility benchmark

  1. Compare with the median peer first, and keep the leader as a ceilingThe leader's rate reflects years of mentions and shows the ceiling, while the median peer shows what is achievable for a company like yours now.
  2. Read each engine and prompt group separatelyEngines name different numbers of brands and disagree often, so a blended score can hide a strong engine and a missing one.
  3. Check whether the whole set movedIf every brand's mention rate drops in the same cycle, the engine or its model changed, and your relative position is the figure to keep.
  4. Call a change real only when it repeatsMonthly domain turnover of 40.5% to 59.3% across engines in Profound's data means one cycle can mislead, so wait for the same direction in consecutive cycles.

How often should you refresh AI visibility benchmarks?

Run the prompt set at least monthly, review the competitor set quarterly, and re-baseline when an engine ships a major model or search change. Profound recommends continuous daily or weekly sampling and reading directional trends, and SISTRIX recommends judging citations over weeks rather than single snapshots.

Match the cadence to the stage. At seed, a monthly manual run is enough, using the method in checking whether ChatGPT and Perplexity recommend your product without paid tools. By Series B, a tracking tool running weekly across ChatGPT, Perplexity, Claude, Gemini, Google AI Overviews, Google AI Mode and Copilot is usually worth the cost, because that volume is more than one person can run by hand; AI visibility tracking tools compared covers the options. Whatever the cadence, log the date, engine, logged-in state and prompt version of every run so later cycles are comparable.

When is benchmarking AI visibility not worth it yet?

Before you have something for engines to find. If your product page, pricing and one or two use-case pages are not live and indexed by Google and Bing, every run will read zero, and benchmarking only measures that. Spend the first weeks on crawlable pages and a first set of third-party mentions, then take a baseline.

Benchmarks also matter less when your buyers do not use AI assistants to choose tools, which your sales calls will tell you faster than any tracker. For funded teams that do sell to AI-assisted buyers, benchmarking sits inside the wider plan described in AI search visibility strategy for a SaaS startup, and the stage-specific search work is covered on the SEO for Series A and B startups page.

Frequently asked questions

What is a good AI visibility score for a seed-stage startup?

There is no reliable published figure, and we would distrust anyone quoting one. A good score is one that matches or beats the median of the peers your buyers compare you with, on the prompts where you compete. Early on, being named on niche problem prompts matters more than appearing on broad category shortlists, where incumbents dominate for reasons unrelated to your product or content.

How many competitors should an AI visibility benchmark include?

Enough to reflect a buyer's real shortlist, made up of brands close enough to your stage that the comparison shows progress. BrightEdge found ChatGPT named 2.37 brands per query on average in August 2025, so on prompts dominated by incumbents a young product often reads zero, and a comparison only with them shows nothing. A seed-stage set of a few direct peers plus one leader, widened at Series A and B, keeps the comparison meaningful.

How many times should each prompt be run for a benchmark?

More than once per engine, and more in crowded categories. SparkToro's January 2026 study found lists of recommended brands almost never repeated, suggested that presence across many runs is probably a reasonable measure, and recommended at least 60 to 100 runs to see an engine's full set of recommendations. Most startups cannot do that by hand, so run fewer prompts more often or use a tracking tool for volume.

Can I use Conductor's AI referral traffic figures as a benchmark?

Only as context. Conductor's 2026 report found AI referrals averaged 1.08% of website traffic and 3.37% in software and services, but its traffic data came from 1,215 enterprise customer domains between May and September 2025. A startup's share depends on how much organic and direct traffic it has, so compare your AI referral trend with your own baseline instead.

How often should an AI startup re-run its visibility benchmark?

At least monthly, with the competitor set reviewed each quarter and a fresh baseline after major engine changes. Profound found that between 40.5% and 59.3% of cited domains changed within a month across ChatGPT, Perplexity, Google AI Overviews and Copilot in July 2025, so quarterly checks miss too much. At Series B, weekly automated runs give enough data points to separate real changes from noise.
